Does our payment infrastructure enable our growth trajectory, or constrain it?

1

What corridors are we unable to activate today that our customers need, and why?

Name the specific countries or currencies, and the real blocker, banking coverage, licensing, or engineering.

2

If our primary banking partner changed their risk appetite tomorrow, which parts of our business would stop?

Trace the single points of failure. Which corridors run through one bank with no fallback?

3

Is our payment infrastructure capable of supporting where we want to be in 18 months, or will it require a rebuild?

Be honest about whether today's stack scales, or whether you are already planning around its limits.

4

What is the one payment infrastructure decision we have made that we would reverse if we could?

Name the decision and what it costs you now. This surfaces the debt everyone already feels.

Step 2: Run the alignment session

A structured 90-minute session where all four functions align and force a decision. Everyone completes their prep first; the facilitator reviews the answers and picks the two or three divergences to surface.

Who completes what

COO / Head of OpsPre-meeting prep and alignment session
CCO / Compliance LeadPre-meeting prep, alignment session, and the Go/No-Go checklist
CTO / Engineering LeadPre-meeting prep, the Go/No-Go checklist, and the decision record

The 90-minute agenda

  1. 0:00–0:10Opening & ground rulesCEO / Facilitator

State the purpose: we are here to make an infrastructure decision, not to evaluate options. Ground rule: no defending the current setup. We are diagnosing, not protecting.

  2. 0:10–0:30Pre-meeting prep reviewAll functions

Each function presents their four answers in 3 to 4 minutes, no commentary yet. The facilitator notes where one function's answer reveals a risk the others weren't aware of.

  3. 0:30–0:50Divergence discussionCEO / Facilitator leads

Surface the two or three biggest divergences from the prep review and pressure-test them across functions.

  4. 0:50–1:05Infrastructure gap assessmentCOO + CTO

Walk the six evaluation dimensions as a group and mark which are a critical gap or need work. These become the action items.

  5. 1:05–1:20Provider evaluation criteriaCCO + CTO

Agree the must-have criteria for any alternative provider using the Go/No-Go checklist: which are dealbreakers versus nice-to-haves.

  6. 1:20–1:30Decision and next stepsCEO

Close on one of three outcomes: the current setup is adequate, specific gaps to assign, or a provider evaluation to run. State the decision out loud so everyone can repeat it.

Steps 3 and 4: continue in the workbook

Once you've aligned, the downloadable workbook takes you through provider evaluation and the decision record. Both are ready to fill in with your team.

Evaluate providers

Score any payment infrastructure provider against the Provider Go/No-Go checklist: 18 criteria across six dimensions, each flagged dealbreaker or nice-to-have.

Record the decision

Capture the final decision, the rationale, the open questions, and the follow-up owners, with a sign-off line for each function.

How it works & FAQs

01Prep your own section
Pick your role and answer its four questions honestly before the meeting. Specific beats diplomatic.
02Compare answers as a team
Bring everyone's answers together. The gaps between how each function sees the stack are the real agenda.
03Decide once
Align on the divergences first, then make the infrastructure decision once and correctly, instead of relitigating it later.
Who is this workbook for?
Leadership teams at a platform weighing a payment infrastructure decision, build versus buy, a new provider, or a migration. It is designed to be filled in individually by the CEO, COO, CCO, and CTO, then compared as a group.
Why get the C-suite aligned before deciding?
Payment infrastructure decisions are expensive to reverse. When each function answers the hard questions independently first, the disagreements surface before the build, not during it, which is when they get costly.
Is my input saved anywhere?
No. Your answers stay in your browser for the session and are only written to the workbook you download. Nothing is sent to us unless you choose to talk to our team.
